What changes when training goes to video
Moving a training to video buys you four things: the identical explanation everywhere, rewatching, reach to night shifts and mid-year joiners, and a single file to re-issue when a rule changes. Two costs come with them.
- No audience feedback: an instructor slows down when faces go blank. A video does not, so the material has to be pitched correctly before it ships.
- Unanswered questions: what the learner wonders at minute five has nowhere to go. Pair the video with a channel or a short follow-up session.
A third caution is worth stating plainly. A stale video is more damaging than a stale deck, because it looks finished and authoritative. Plan the revision route before you produce, not after.

The one question that separates the six
The largest cost and schedule difference between these six types is whether something has to be filmed with a camera, not what the topic is. Three levels of measurement, and where to stop
Decide before you publish how far you intend to measure. Each level costs more than the one before it.
- Completion: who watched it, and to the end. Comes out of whatever platform hosts the video.
- Comprehension: whether the content landed. A short check after the video, which also gives learners a reason to pay attention.
- Behavior on the job: whether anything changed in the work. Tie it to indicators you already track.
Most programs stop at the first two. ATD Research reported in 2025 that 71% of organizations use Kirkpatrick’s four-level model (n=222), but an earlier ATD study found in 2016 that only 35% evaluated the business results of their programs (n=199) (Source: Devlin Peck, The Kirkpatrick Model). Choose your level deliberately, rather than discover afterwards that you have nothing but view counts.
The revision loop
Three events send a training video back for revision: the law or standard changed, the organization changed, or the product or policy changed. Each has an owner who knows about it before your training team does, so agree with that owner that they will tell you.
When the trigger fires, edit the source document first and regenerate the video from it. Edit the video alone and the two drift apart, so next year’s revision starts by working out which is right. Keep one video to one topic as well, so that a change to one rule re-issues one file.
Where to host it
The right home depends on how much of a record you need to keep. An internal portal or shared drive is the fastest to set up and enough when people only need to find the video.
